It is a programme problem rather than a materials problem, and the materials only have to fit the programme you have chosen.

Three things have to be decided before a contractor mobilises: how the plant is divided, how long each division can be closed, and how it is returned to service. Get those wrong and the floor becomes the reason production missed a week.

This article covers the division logic, temporary works, dust and odour, the handover test for each phase, and the cases where a shutdown is cheaper than phasing.

What phasing actually means on a live site

Phasing means the plant is never fully closed and never fully open. At any moment one area is being ground, another is curing, and a third is in production with a temporary wall between it and the work.

A staged floor replacement therefore multiplies mobilisation. Each phase needs access, plant, welfare and waste removal, and a four-phase job pays for that four times even when the total area is the same. The practical consequence is that supervision doubles. A single closure has one front of work and one set of decisions; four phases have four, and the person who resolves them is usually the plant engineer who also has a production meeting at eight.

The trade is money for time. Flooring phasing costs more per square metre than a single closure, and it is worth it when the margin lost in a shutdown exceeds the premium — which it usually does in a plant running near capacity.

In flooring phasing, the programme is written by the quality team as much as by the contractor. Cleaning, swabbing and pest control all continue through the works, and each of those activities needs access to a bay that has just been sealed off. A staged floor replacement on this scale also changes how the plant buys cleaning chemicals and how it schedules staff, because a bay in works cannot be cleaned on the normal round. That is a flooring phasing issue, not a contractor issue, and it belongs in the plan.

What phasing does not do is shorten the chemistry. A system needs its cure window whatever the programme says, and a phase that reopens early is a repair in waiting.

Table 1: What changes when a job is phased rather than closed.

Item

Single closure

Four phases

Mobilisation

Once

Four times

Cost per m²

Lower

15-25% higher

Downtime

Total, short

Partial, long

Risk

Concentrated

Spread over weeks

Divide by hygiene zone, then by production window

Divide the plant by hygiene zone first, because hygiene zones and the floor they need already come with a wall between them. Dividing along it avoids creating a new cross-contamination route.

Then divide by production window. A line that runs two shifts gives a different window from one that runs five days, and the window decides whether a phase is a weekend or a series of nights.

The two divisions rarely align, and that is the point of doing them in order. Zone first gives you safe boundaries; the production window then tells you how many bays fit inside each boundary.

A night shift working programme is usually the result of a window that is too short for a day shift, not a preference. Plan it as a night programme from the start, with lighting, access and supervision priced in.

Table 2: Division logic, in the order it should be applied.

Langkah

Question

Output

1

Where are the hygiene boundaries?

Phase boundaries that already exist

2

How long can each boundary close?

Number of bays per phase

3

Can a temporary wall be sealed?

Dust and access plan

4

What returns each bay to service?

Handover test per phase

Temporary floors and ramps that survive traffic

Where a phase removes the floor from a route that must stay open, a temporary floor bridges the gap. Plywood over a membrane is the common answer, and it lasts about as long as the phase if it is detailed properly.

A temporary floor needs two things: a sealed edge so water and dust do not get under it, and a ramp at each end that a pallet truck can cross without lifting. Both are cheap and both are usually forgotten.

Figure 1: A sealed enclosure with extraction at the tool is what keeps dust out of the product area.

Two further details decide whether the deck survives a week. The joints between panels need to be taped and sealed, or washdown water lifts the sheet from underneath. The deck also needs a lip fixed at the wall, or it walks inward every time a truck brakes on it.

Ramps are the part that fails. A 1:8 ramp with a lip will be hit by every truck, and a loose ramp is a manual handling incident as well as a delay.

Figure 2: The ramp is where a temporary deck fails. Build it for the truck, not for the drawing.

Dust, noise and odour control

Grinding produces dust that travels, and in a food plant that is a product safety issue rather than a housekeeping one. Dust control starts with a sealed enclosure and extraction at the tool, not with a screen at the doorway.

Negative pressure in the work area is the reliable method: extract air from the enclosure and discharge it through a filter, so the pressure difference pulls dust in rather than letting it out.

Odour is the other constraint. Solvent-heavy systems and MMA produce a smell that travels through ventilation, and a dust control plan that ignores odour will be stopped by the quality team on the first night.

Scheduling the noisiest work matters as much as the extraction. Grinding and scarifying are the loud operations, and putting them at the start of a night shift gives the adjacent area time to settle before the day team arrives.

Noise matters less for product and more for people. A grinder in a tiled room is loud enough to carry through a wall, and a night shift working programme should include hearing protection and a plan for the adjacent area.

Handover criteria per phase

Each phase needs its own handover: a cure check, an adhesion spot test, a visual acceptance and a cleaning regime. Without those, the phase is open because the calendar says so rather than because the floor is ready.

The cure window is the number that governs handover. A fast-cure system can be walked in hours and washed in a day, but full chemical resistance still takes days, and the phase should be restricted until it is reached.

The restriction list is the part that gets forgotten. A bay that can be walked on is not a bay that can be washed with caustic, and the difference is measured in days. Post the restriction at the door, not in a folder.

Write the zone handover as a checklist with a signature: who accepted the bay, against which test, and what restriction applies for the first week. A verbal handover at 4 am is how a floor gets washed before it is cured.

The zone handover also fixes when the temporary wall can move. Moving it before the cleaning pass is complete contaminates the accepted bay, and the cleaning has to be repeated on overtime.

Where a floor resurfacing food plant is being done room by room, keep the acceptance records in one file. They become the evidence that each bay was fit for use when production resumed.

Sequencing a four-phase changeover

The sequence also has to respect the plant’s own calendar. Month-end, audit weeks, product launches and maintenance shutdowns all compete for the same weekends, and a phase plan that ignores them will be moved three times before it starts.

A four-phase sequence usually runs: drains and details first, then the two field bays, then coving and handover. Drains first because they take longest and because a floor returned around an unfinished drain will be cut again.

Each phase should end with a zone handover and a cleaning pass before the temporary wall moves. Dust from the next bay settles on the floor you have just accepted, and the wall is the only thing that stops it.

Plan the night shift working pattern around the phase boundaries, not around the contractor’s preference. A crew that works nights for two weeks and then days for one creates two mobilisations and one tired team.

Table 3: A four-phase sequence with the window each phase needs.

Fase

Scope

Window

1

Drains, collars, kerbs

Weekend shutdown

2

Field bay A

Two nights

3

Field bay B

Two nights

4

Coving, handover, cleaning

One shift per bay

For flooring phasing, float is not slack. It is the time a phase needs when a drain turns out to be deeper than the drawing, and it is the difference between a programme that holds and one that renegotiates access every week.

Without float, any flooring phasing plan overruns at the first unforeseen opening. Put one shift of float between phases two and three, and use it for the detail work that always takes longer than the programme allowed.

Contract clauses that protect the programme

Insurance and permits are the unglamorous items. Hot work, confined spaces at drains and waste classification all need paperwork, and a phase that starts without them stops at the first inspection.

Four clauses cover most of the risk: access times, the consequence of a late handover, the standard for the temporary works, and the test that closes each phase.

Access is the one that gets argued. If the contractor has the bay from 18:00 Friday to 06:00 Monday, write the penalty and the recovery mechanism, because a staged floor replacement that slips by a shift pushes every later phase.

Temporary works should be specified rather than left to the contractor’s judgement. A dust control enclosure and a rated ramp are scope items, not goodwill.

A staged floor replacement contract should also name who owns the deck and who repairs it. If the contractor supplies it, it leaves with them; if the plant does, it stays for the next phase and the next project.

Where a plant runs a production window that changes with demand, add a clause that allows one phase to move by a week without a variation. It is cheaper than a dispute and it keeps the programme honest.

When phasing costs more than a shutdown

Phasing is not always right. If the plant has a genuine shutdown window of two weeks and the area is a single open hall, the single-closure alternative is cheaper and better, because it removes four mobilisations and four sets of temporary works.

It is also wrong when the floor resurfacing food plant can be done in one pass by area rather than by zone. Splitting a job that did not need splitting adds cost without adding production.

A floor resurfacing food plant that runs to six phases usually means the plant was divided too finely at the start. Fewer, longer phases cost less per square metre and are easier to supervise, provided the hygiene boundaries allow them.

Put the numbers in a single table: hours lost, margin per hour, premium for splitting, and the cost of the temporary works. The answer is usually obvious once the four figures sit next to each other, and it is often the opposite of what the site team expected. Write the assumptions next to the figures, because they are what the next project will argue about.

Run the arithmetic before choosing: margin per hour lost, hours lost on each route, and the premium for phasing. Where the premium exceeds the margin saved, close the plant.

Where the two are close, choose phasing. It keeps the plant in control of its own schedule, and it converts one large risk into several small ones that can be managed.

Frequently asked questions

How long does flooring phasing take?

For a mid-sized plant, four phases usually run over three to five weeks, with each bay open for two to three days. The constraint is the cure window, not the application.

Can production continue during floor resurfacing?

Yes, with a sealed temporary wall, negative-pressure extraction and a temporary floor on any route that stays open. Most food plants run at reduced capacity rather than stopping.

What is the cheapest way to phase a floor?

Divide along hygiene boundaries that already exist, and use the longest production window available for each bay. Fewer, larger phases cost less than many small ones.

Do I need a temporary floor?

Only where a route must stay open across an area being replaced. A plywood deck over a membrane, with ramps at both ends and sealed edges, is the usual solution.

How do I control dust during grinding?

Seal the work area, extract at the tool, and hold the enclosure at negative pressure with a filtered discharge. A screen at the doorway does not control dust.

What has to be tested before a bay reopens?

Cure, adhesion and appearance, plus a cleaning pass. The cure window governs the washing restriction for the first days after handover.

When is a shutdown cheaper than phasing?

When a genuine multi-week window exists and the area is one open hall. Four phases can add 15-25 percent to the cost, which a short total closure avoids. That figure is worth checking twice before the decision is made.

Why food plants work with Kaida Paint

Kaida Paint manufactures epoxy, polyurethane, cementitious urethane and MMA systems for food and beverage plants, and supplies them as finished systems or as OEM and private-label production for distributors. Each batch ships with a certificate of analysis and a batch record, and TDS and SDS documents are issued in the buyer’s language. Fast-cure systems make flooring phasing practical, and we will state the walk-on and wash-down times that each phase depends on rather than leaving them to be discovered at 4 am.

Send the layout, the shift pattern and the windows you can offer. The written reply is a phase plan with the system, the cure time and the wash restriction for each bay, and the handover test is set out before the first bay closes.

Flooring phasing is the discipline of replacing a floor in a plant that keeps producing.
